Project Overview
Pinegrove Outfitters is an outdoor recreation rental shop in Burlington, Vermont that runs equipment inspections on its rental fleet — kayaks, mountain bikes, and ski gear. Their inspection process has three stages: a pre-rental check (is the equipment safe and ready to go out?), a post-rental check (did it come back damaged or worn?), and an end-of-season service review (full teardown before storage). Today, Helen (the owner) writes every inspection checklist by hand, prints them on clipboards, and sends staff out to the rental floor with paper copies. When issues are found, staff snap photos on their phones and text them to Helen in whatever format is handy — usually screenshots pasted into spreadsheets. There's no consistent record of what was inspected, what failed, or how issues were resolved across a piece of equipment's life.
This project builds the backend data storage and connectivity layer that powers a digital replacement for that manual process. Pinegrove staff will use tablet-based apps (built in Darcy) to complete inspections on the rental floor, attach photos, and track progress across all three inspection stages. When they need to send findings to a repair vendor, they'll export a PDF instead of cobbling together text messages. A fourth reporting workflow aggregates results across all three stages so Helen can see the full history of a piece of equipment from purchase through end-of-season service.
The Darcy platform handles the user-facing pieces: generating checklists using AI from equipment specs and past examples, the tablet apps staff interact with, and the knowledge bases storing inspection guidance. This scope covers the AWS infrastructure underneath — the database that stores checklist data and inspection state, the file storage for photos, and the server that connects Darcy to those AWS services. All three checklist types share a single set of infrastructure, kept simple and consolidated to minimize operational overhead for a small team.
In-Scope Deliverables
One DynamoDB checklist table supporting all three checklist types (pre-rental, post-rental, end-of-season) via a type attribute. Schema uses partition key on checklist ID and sort key on line item ID, with a type attribute distinguishing checklist workflows. Global Secondary Indexes for querying checklists by project name and status, by checklist type, and by equipment ID across types (supporting the aggregation workflow). On-demand capacity mode for unpredictable usage patterns. One checkpoint table for explicitly saving and restoring checklist state across all three types, keyed by checklist ID and checkpoint timestamp. TTL configuration is not required — inspection records are retained indefinitely for fleet history.
One S3 bucket for inspection photo storage across all three checklist types. Server-side encryption with SSE-S3. Lifecycle policy moves photos older than 90 days to S3 Standard-IA; photos older than 1 year transition to Glacier Instant Retrieval. CORS configuration permits direct uploads from the Darcy tablet apps via signed URLs. Object naming convention scoped by equipment ID to support per-asset retrieval.
One ECS Fargate service hosting the API server that bridges the Darcy frontend and AWS data layer. Single-container deployment with auto-scaling between 1–3 tasks based on CPU utilization. ECR repository for container image storage with lifecycle policy retaining the latest 10 images. Application Load Balancer with HTTPS listener and ACM-managed certificate. Health check endpoint configured for ECS service stability monitoring.
IAM roles scoped to least-privilege for each service: ECS task role with read/write to the DynamoDB table and the S3 bucket only; deployment role for CI/CD with permissions to update the ECS service and push images to ECR. CloudWatch log groups for the ECS service with 30-day retention. Three CloudWatch alarms covering API error rate, DynamoDB throttling events, and ALB unhealthy host count, with SNS notifications to Helen's email.
Out-of-Scope Deliverables
Darcy Platform Configuration: Darcy is a COTS product. Knowledge base setup (3 knowledge bases for checklist types), workflow development (checklist generation and aggregation), React frontend development (3 React apps for floor use), and Darcy user provisioning are handled separately and are not part of this scope.
Vendor Access and Collaboration: Direct repair vendor access to the system is excluded. Pinegrove will use PDF export from Darcy and email for vendor communication.
PDF Export Functionality: PDF generation is handled within the Darcy React frontend, not the AWS backend.
Authentication System: User authentication is handled by Darcy's built-in password protection on the React frontend. No Cognito, Auth0, or custom IdP integration is included.
Multi-Environment Deployment: Only a single production environment is deployed. Staging or development environments are not included.
Ongoing Managed Services: Post-handoff operational support, monitoring, or maintenance is not included.
Data Migration: No migration of existing manual checklists or historical inspection data into DynamoDB is included.

- Pinegrove Outfitters provides examples of the desired fleet history report format for the aggregation workflow
- Darcy platform environment provisioned for Pinegrove Outfitters (3–5 user licenses)
- Darcy MCP Studio available for MCP server registration and connectivity configuration
- AWS account access with permissions for DynamoDB, S3, ECS, ECR, IAM, and CloudWatch deployment
- Pinegrove will provide equipment lists and rental categories within one week of project kickoff
- Single AWS region deployment (us-east-1) with no multi-region failover requirements
- Photo upload volumes remain under 5GB/month based on current rental volume projections
- All checklist types share the same security and retention policies (no per-type variation)
